Project management to the next level

The challenge
As one of the biggest regional energy utilities in Germany, Mainova AG is playing a decisive role in decarbonization of energy generation. In view of rising investment volumes, increasingly complex requirements and the massive shortage of skilled workers, project management in the generation sector was progressively reaching its limits. In order to further develop project management and raise its efficiency, the client wanted greater transparency and a clear target vision — with concrete measures for realization.
The solution
The initial analysis carried out at work commencement served to reveal the challenges and optimization potential in project management. This involved interviews and document reviews as well as best practice comparisons. In addition to project managers, key liaison partners were also brought on board.
During focus workshops, we developed core issues alongside evaluation dimensions and scales that were then tailored specifically to the needs of Mainova's project management. The resulting quantifiability enabled us to record the status quo and establish reference parameters for the target vision.
The next step was to define implementation measures to close the gap between the current situation and the target profile. This covered not only definitions of responsibilities, timeframes and resource requirements, but also the allocation of specific tasks. For the subsequent transformation planning, we prioritized individual measures and assigned deadlines to them. The focus was on quick wins with a very favorable cost-benefit ratio together with strategic must-haves that provided positive implementation benefits.
The conclusion
The measures developed enabled targeted optimization of project management at Mainova. Thanks to the adopted evaluation dimensions and scales, project management is now quantifiable and measurable so that at any time an updated baseline can be derived. The newly established project management organization structures ensure that the progress of implementation of the measures can be tracked continuously. In addition to the core project, in a follow-up assignment FMC was able to support several specific implementation measures.
